Harvard Business Review found that leads contacted within 5 minutes are 100x more likely to convert than leads contacted within 30 minutes. Conversion drops ~80% after the first hour. Most service businesses reply in 12-48 hours. This calculator shows you what that lag is actually costing you in real dollars per year, plus what changes when you cut your response time to under 5 minutes.

Calls + form fills + missed calls + DMs. Anything where someone reaches out asking about your service.

Honest estimate. Most owners say 'an hour' but data says 12-24 hours is the real norm for SMBs.

Of the leads you actually respond to, what % become paying jobs?

%
$

A repeat customer is worth this many times the first job. 1 = no repeat business, 3+ = strong repeat business.

Above healthy range

Under $15K/yr in lost revenue means you're already responding fast (under 30 minutes on average).

How this calculation works

Lead conversion follows a steep decay curve. The HBR / InsideSales data on 1.25M tracked leads: - Respond in 1-5 minutes: baseline conversion (call it X%) - Respond in 30 minutes: ~21% of baseline - Respond in 1 hour: ~10% of baseline - Respond in 24 hours: ~2% of baseline The intuition: the moment a prospect submits a form or hangs up an unanswered call, they don't sit and wait. They contact your competitor. By the time you respond an hour later, they've already booked someone else, and your reply lands cold. This calculator models that decay against your real numbers: weekly lead volume, current response time, current close rate, average ticket. The "recovered revenue" line is what you'd add to your top line by cutting response time to under 5 minutes (e.g. via AI Receptionist that picks up immediately + auto-reply SMS that fires within 30 seconds of any form submit). The math caps the projected 5-min close rate at 80% (no service business closes everything). Most service businesses see 2-4x improvement.

Solo HVAC, mostly in the field

25 leads/week, current response 4 hours, $450 avg ticket.

Loses ~$80K/year vs. responding in 5 minutes. AI Receptionist + auto-text closes most of that gap with no extra labor.

Cleaning company with recurring plans

Recurring services compound, repeat LTV is 6x first job.

Slow response costs more here because the lost customer represents ~$1,080 in long-term value, not just the $180 first job.

Already 'fast' (30 min avg)

30-minute response feels fast, but data says 5 min is the bar.

Even cutting from 30 minutes to 5 minutes adds 30-40% close rate. Most owners stop optimizing at 'fast enough'.
